When organizations keep hitting the same problems despite capable people, sound strategy, and real effort, the cause is usually structural — something about how the organization is actually put together is making healthy work harder than it should be.
Foundry works at the structural level. We use a diagnostic called PCF — developed across decades of consulting and systems engineering — to find the root causes organizations can’t see from inside, and help change what’s actually in the way. The methodology comes from Coherence Research, an independent nonprofit that holds the standards open. Foundry is where they get applied.

Consulting
For organizations where the same problems keep coming back despite capable people and real effort. A PCF diagnostic reads the structure underneath — presence, connection, and flow — and names the root causes producing the pattern. Deliverable is a written report. Implementation is scoped separately: action plan, methodology training for leadership and staff, monthly evaluations tracking progress against the findings.

Frontier Systems Design
Anticipatory work where the systems needed to address a problem don't yet exist. Active domains include content provenance and attestation, ethical integrity signaling in communication, and structure-preserving computation. Directions become visible as they mature; named products ship when they ship.
Five principles shape every engagement.
Scope and pricing visible from the start
Proposals state exactly what is examined, across what timeline, for what fee. Methodology is explained, not abstracted behind a framework name. When engagement terms aren't visible, the client has to extend trust on faith each time a question comes up. That turns the working relationship into ongoing negotiation instead of work.
Engagements scale to the entity
A small nonprofit isn't engaged on enterprise terms. The work fits what the organization actually needs and what it can reasonably carry. Structural work transmits the relational conditions under which it's done; an engagement that drains the client doesn't produce durable structural improvement.
Findings precede prescriptions
Reports name structure. Recommendations belong to the organization. Fixes the organization doesn't structurally own are adopted while the consultant is in the room and revert afterward. The structural observation is the deliverable; what to do with it is the organization's decision.
Methodology transferred during the work
Implementation engagements include training in the methodology for leadership and staff. The engagement is designed so that when it ends, the organization can continue the work without Foundry. A client that leaves an engagement less capable of self-diagnosis than when it arrived got the wrong engagement.
Bounded engagements
Implementation evaluations are monthly and scoped to the findings in the report. Scope expansion doesn't happen opportunistically. Foundry finishes the work it said it would do, at the scope and pricing agreed to at the start.

Ground
Foundry exists because structural work is under-supplied in organizational consulting. Most consulting operates at the visible surface: strategy, process, org design, culture. These are real, and sometimes a surface fix is the right answer. Many problems are not at the surface — they sit in the structure underneath. Surface fixes applied to structural problems produce local, temporary relief while the structure still shapes what’s possible. Structural work is harder to run than surface work: the subject of the work isn’t immediately visible, engagements take longer, and results show up on organizational timelines rather than quarterly ones. Most firms aren’t organized to sustain it.
Coherence Research publishes the standards. Foundry applies them. What surfaces in engagements feeds back to the research as signal for where the standards need refinement. CR is governed separately, and neither side is operationally subject to the other. Each sustains the other through real exchange — not through dependency.
“Coherence” has a specific meaning in this work. Coherence is the condition under which a structure holds its identity while absorbing change. When coherence is intact in an organization, the organization can take significant pressure without losing what it is. When coherence is stressed or broken, the organization starts coming apart under pressure that should have been absorbable. The diagnostic reads for where that condition is intact and where it isn’t.
